The Situation

A second-generation manufacturing company had reached the point where the founding director needed to reduce day-to-day involvement, but no clear picture of who would hold which responsibilities had been agreed among the three family members active in the business.

The Work

Over five weeks, individual conversations were held with each family member and key operational staff. A written assessment of the current decision-making structure was produced, followed by a draft transition plan that organised responsibilities by function rather than seniority.

The Outcome

The family used the document as the basis for a formal arrangement drawn up by their solicitor. The director was able to reduce on-site time by approximately 60% within three months of the plan being agreed. The process surfaced one operational dependency that required resolving before any transition was possible — it had not been visible before the engagement.

Two existing relationships were confirmed as worth developing. One was identified as a poor fit for the expansion plan. Three new potential partners were identified through the market calls. Within six months the company had signed two new channel agreements using the map as a starting point.

A professional services firm of twelve partners was planning a significant change to its service model. The partners had differing views on the pace and scope of the change, and two previous attempts to discuss it in regular partnership meetings had not reached a workable conclusion.

The Work

Pre-interviews with all twelve partners identified the specific points of disagreement and the underlying concerns driving them. The one-day off-site agenda was designed to address those points directly. The facilitation created space for positions to be stated clearly without the session devolving into debate about peripheral issues.

The Outcome

By the end of the day the partnership had reached a provisional agreement on pace and a clear process for finalising the remaining decision points. The follow-up summary documented both the agreements and the outstanding items. The change programme began within four weeks of the off-site.
